The 12 KPIs Every Fractional CMO Should Track for Clients

The essential marketing KPIs for fractional CMOs: CAC, pipeline contribution, MQL-to-SQL conversion, and how to report them to CEOs who don't speak marketing.

The fastest way to lose a fractional CMO engagement is reporting metrics your CEO doesn't understand. The fastest way to keep one is tying every number to revenue. Here are the 12 KPIs that do both.

Revenue-Tied Metrics (Report These to the CEO)

  1. Marketing-sourced pipeline — dollar value of opportunities marketing created. The single most important CMO metric for B2B.
  2. Customer Acquisition Cost (CAC) — total sales + marketing spend ÷ new customers. Trend matters more than the number.
  3. CAC Payback Period — months to recover acquisition cost. Under 12 months = healthy SaaS; under 6 = excellent.
  4. Marketing-influenced revenue — closed revenue where marketing touched the journey. Pair with #1 to show both generation and assist.

Funnel Efficiency Metrics

  1. MQL volume and MQL-to-SQL conversion — volume without conversion means your definition is wrong; conversion under 15% means marketing and sales disagree on what "qualified" means.
  2. Pipeline velocity — how fast opportunities move. A leaky mid-funnel hides behind strong top-of-funnel numbers.
  3. Website-to-lead conversion rate — the efficiency of your highest-leverage asset.

Channel Metrics (Your Internal Dashboard)

  1. Cost per SQL by channel — tells you where to shift budget next quarter. Report the decision, not the spreadsheet.
  2. Organic traffic and keyword positions — the compounding channel; show month-over-month trend.
  3. Email engaged list size — not list size; engaged contacts. Lists decay 20-30% yearly.

Retention Metrics (Often Missed)

11. Net Revenue Retention — if your company measures it, marketing owns part of expansion too. 12. Sales cycle length — good marketing shortens it. If cycles are lengthening, your pipeline quality is degrading before the revenue impact shows.

How to Report This

CEOs want three answers: what did marketing generate, what did it cost, and is it getting better. Structure every report as Pipeline / CAC / Trend, with channel detail only when it supports a budget decision.

The mechanical part — pulling numbers from HubSpot, Stripe, your CRM, and analytics — is the time sink. Fraxo's HubSpot integration syncs pipeline and contact data directly into your client workspace KPI dashboard, so the numbers are already there when you write the report. The analysis is your job; the data assembly shouldn't be.
