The Fractional Executive Client Onboarding Checklist
The exact onboarding sequence for new fractional engagements: contract, access, discovery, KPIs, cadence, and the critical first 30 days.
The first 30 days of a fractional engagement determine whether it lasts three months or three years. Clients form their ROI judgment early — and most fractional executives wing onboarding instead of running a repeatable process. Here's the checklist that works.
Week 1: Legal, Access, and Logistics
- Signed agreement — scope, hours, rate, renewal terms, termination clause, confidentiality. Never start on a handshake.
- Tool access — accounting system, CRM, project tools, dashboards, Slack. Request everything in one email on day one; access delays are the #1 early engagement killer.
- Communication cadence agreed — weekly sync? Bi-weekly? Slack response expectations in both directions.
- Key stakeholder intros — CEO, your direct counterpart, anyone who controls data you need.
Week 2: Discovery
- Business context interview — business model, revenue drivers, current challenges, why they hired you now
- Data audit — what exists, what's broken, what's missing. For CFOs: chart of accounts, past financials, budget vs. actual. For CMOs: funnel metrics, attribution, channel performance.
- Stakeholder map — who decides, who influences, who executes. Note it in your CRM, not your head.
- Quick win identified — find one visible problem you can solve in week 3
Week 3: Deliver a Quick Win
Nothing builds trust like an early, visible result. Examples:
- CFO: clean cash flow forecast replacing the stale one
- CMO: attribution report that finally answers "what's actually working"
- CTO: prioritized tech debt assessment
- COO: one broken process documented and fixed
- CHRO: comp band analysis exposing the attrition risk
Then communicate it explicitly. Don't assume they'll notice — send the summary, name the impact.
Week 4: Establish the Operating Rhythm
- KPI baseline set — agree on the 5-8 metrics you'll track and report on, with current values documented
- Deliverables roadmap — what you'll own for the quarter, in writing
- First monthly report delivered — establish the format you'll use every month
- Feedback conversation — "What's working? What do you need more or less of?"
The System Behind It
Running this across 4-6 simultaneous clients is where most fractional execs fall apart — onboarding one client while three others need attention. This is why Fraxo builds onboarding into the client workspace: deliverable templates, stakeholder CRM, KPI tracking, and automatic time capture from your first session. The checklist runs itself instead of living in your head.
